# Black Friday vs Cyber Monday: what to change on your store between the two

The two days side by side in Adobe and NRF numbers. Then what to swap on your homepage, landing pages, email and proof over the weekend.

By Rohin Aggarwal · 2026-10-22

It is Saturday, 9am. Your homepage still says "Black Friday ends tonight." It ended last night. The same hero banner has run for three days. Cyber Monday is 63 hours away, and nobody has touched the email for it yet.

**Quick answer**

- **Cyber Monday takes more money.** Adobe measured $14.25B US online spend in 2025, against $11.8B on Black Friday.
- **Black Friday draws more online shoppers.** NRF counted 85.7M on Black Friday and 75.9M on Cyber Monday.
- **Plan Monday for phones.** Adobe put Cyber Monday 2025 at 57.5% mobile. Its peak came at 8 to 10pm ET.
- **Change four things over the weekend.** Homepage hero, landing page order, the Monday email and the customer proof beside each offer.
- **Freeze the rest.** No new apps, no theme edits and no new shipping promises after Friday.

This piece gives you a weekend plan. You get the two days side by side in published numbers. Then you get what to swap on each surface, Saturday to Monday night.

It covers the four days only. For the months before, read our [BFCM UGC strategy](/blog/ugc-strategy-for-bfcm) and the [peak season 2026 readiness plan](/blog/peak-season-2026-ugc-readiness-plan).

## The two days side by side

In 2026, Black Friday falls on Friday 27 November and Cyber Monday on Monday 30 November. Adobe counts the five days from Thanksgiving to Cyber Monday as Cyber Week.

| Measure | Black Friday | Cyber Monday | Source |
| --- | --- | --- | --- |
| Date in 2026 | Fri 27 Nov | Mon 30 Nov | Calendar |
| Online spend, 2025 (measured) | $11.8B, up 9.1% | $14.25B, up 7.1% | Adobe Digital Insights |
| Online spend, 2026 (forecast) | $12.9B, up 9.2% | $15.1B, up 6.2% | Adobe forecast, 28 Sep 2026 |
| Online shoppers, 2025 | 85.7M (2024: 87.3M) | 75.9M (2024: 64.4M) | NRF and Prosper survey |
| Shopped on a phone | Not published in the sources we read | 57.5% of spend; 46.9M shoppers | Adobe; NRF |
| Busiest moment we found | 12:01pm EST, Shopify merchants only | 8 to 10pm ET, $16M a minute | Shopify; Adobe |
| How it ranks | Most online shoppers of Thanksgiving weekend | Most online spend of 2025 | NRF; Adobe |

_US figures. Adobe tracks online spend. NRF and Prosper survey shoppers. The two are separate datasets._

**US online spend on each day, in billions**
- Black Friday 2025: $11.8B
- Cyber Monday 2025: $14.25B
- Black Friday 2026, forecast: $12.9B
- Cyber Monday 2026, forecast: $15.1B
_Adobe Digital Insights. 2025 is measured. 2026 is Adobe's forecast of 28 September 2026. Bars scale to the largest value._

So the two days lead on different counts. Black Friday had about 10M more online shoppers in NRF's survey. Cyber Monday took about $2.45B more in Adobe's spend data.

Do not divide one by the other to get spend per shopper. The figures come from different methods. They do tell you one thing: Monday deserves its own plan.

## Who shows up on each day

- **-2%** — Black Friday online shoppers (87.3M to 85.7M)
- **+18%** — Cyber Monday online shoppers (64.4M to 75.9M)
- **+18%** — Sunday online shoppers (32.8M to 38.7M)

Black Friday's online crowd held steady. Monday and Sunday grew fast. A shopper who browsed on Friday may come back on Sunday night or Monday.

That returning shopper has seen your Black Friday page already. Show the same banner again and you give them nothing new to read.

## Is Cyber Monday a desktop day?

You may have heard that Cyber Monday is an office-hours, desktop day. We could not find a current source that says so. The ones we found point the other way.

- **Phones led.** Adobe put 57.5% of Cyber Monday 2025 spend on mobile, or $8.2B.
- **Evening led.** Adobe's peak came from 8 to 10pm ET, at $16M a minute.
- **NRF agrees on phones.** 46.9M of the 75.9M Cyber Monday online shoppers used a mobile device.

Your own analytics beat any national average. Open last year's Cyber Monday in your reports. Check device split and orders by hour. Then plan sends and swaps around your peak.

## The weekend plan, hour by hour

**Saturday to Tuesday in five moves**
1. **Friday, 11pm** — Schedule the Saturday hero. Remove every "ends tonight" line. (Before midnight)
2. **Saturday morning** — Re-sort landing pages by what sold on Friday. Move sold-out items down. (Use Friday's orders)
3. **Sunday** — Put up the Cyber Monday preview. Send a short early-access email. (Teaser, light copy)
4. **Monday, midnight** — Switch the hero, codes and banners. Send the main email. (Test every code)
5. **Monday, before 8pm ET** — Send the last-hours email. Check stock on the top ten products. (Ahead of the peak)
_Times are for a US store. Shift them to your own Cyber Monday peak from last year._

Pre-schedule each swap in your store and email tools on Thursday. On the day, someone checks it went live. Nobody should edit a theme at midnight.

## What to swap on each surface

| Surface | Black Friday | Saturday and Sunday | Cyber Monday |
| --- | --- | --- | --- |
| Homepage hero | The main Black Friday offer | Best sellers from Friday, with the deal still on | The Monday offer and its end time |
| Landing pages | Products in planned order | Re-sorted by Friday sales; sold-out items moved down | Top sellers first; one gift or bundle row |
| Email | Launch email and a reminder | One Sunday preview to people who clicked on Friday | Midnight launch, then a last-hours send |
| On-site proof | Customer photos and reviews on hero products | Fresh posts on Friday's best sellers | Proof on every product the Monday email links to |
| Banner and bar | Black Friday dates | Weekend wording | Cyber Monday end time in your timezone |

_One row per surface. Keep the offer itself steady unless you planned a Monday offer._

### Homepage

The hero is the first thing a returning shopper sees. On Saturday, swap the "Black Friday" headline for the products that sold. Keep the discount wording exact. A shopper should never see a price on the hero that the cart will not honour.

### Landing pages

Your ads and emails land shoppers here. Open Friday's sales report on Saturday morning. Move the top sellers to the first row. Hide or move down anything with fewer than a few units left.

If a page uses a product grid from your theme, re-sort the collection. That needs no developer.

### Email

Black Friday clickers are your warmest list for Monday. Send them a Sunday preview with the Monday start time. Then send the main email at midnight in your shoppers' timezone.

Time the last send before your own evening peak. For US stores in 2025, Adobe's peak started at 8pm ET.

### On-site proof

A deal shopper with several tabs open wants to know the product is real and good. Customer photos, videos and reviews answer that on the page.

Theater ran an on-site A/B test, with more than 30K visitors in each arm. Real customer content on product pages lifted conversion by 20%. The full method is in the [Theater case study](/case-studies/theater).

- **Follow the sales.** On Saturday, check each of Friday's top ten sellers carries recent customer photos.
- **Match the email.** Every product in the Monday email should show proof on the page it opens.
- **Lead with the gift angle.** For Monday, move photos of wrapped or unboxed products to the first tiles.
- **Moderate before you publish.** Weekend posts still need a rights check and a moderation pass.

We make Idukki, so here is how ours handles the swap. Posts are tagged to products, so re-ordering a gallery does not touch your theme. You can approve new posts from the moderation queue on Saturday morning.

## What to leave alone over the weekend

- **No new apps.** Install and test any widget before Thanksgiving. Our [store speed check](/blog/why-is-my-shopify-store-slow) takes 20 minutes.
- **No theme code edits.** Swap content in the theme editor or your gallery tool only.
- **No new delivery promises.** Link to your shipping page. Check your carriers' published cutoffs before you quote a date.
- **No surprise price changes.** If Monday has a new offer, say what changed in the email.

**Does Monday get a new offer?**
Q: Did Friday's offer sell through your planned stock?
- Yes, top items are low: **Shift the spotlight** — Keep the offer. Lead Monday with products that still have stock.
  - Some hero items sold out: Move them down and add a back-in-stock form
- No, stock is left: **Give Monday a reason** — Add a bundle or a Monday-only extra on the slow sellers.
  - Margin is thin: Use a bundle or free gift wrap instead of a deeper discount
