# Black Friday 2026 is five weeks out: the social proof plan

A week-by-week plan from 23 October to Cyber Monday. Pick hero products, clear rights, put proof where the ads land, check speed, then freeze.

By Rohin Aggarwal · 2026-10-22

It is Thursday 22 October. The Black Friday ad budget is signed off. The creative is half done. Then you open the product page those ads will send people to. It has two reviews and one studio photo.

**Quick answer**

- **The dates:** Black Friday is Friday 27 November 2026. Cyber Monday is Monday 30 November.
- **Be realistic:** five weeks will not build a deep library. Aim for proof on three to five hero products.
- **Weeks 1 and 2:** pick heroes, gather existing posts, clear rights, ask recent buyers.
- **Weeks 3 and 4:** put proof on the pages your ads point to. Check speed and staff moderation.
- **Week 5:** freeze the site. During the weekend, capture content and data for December.

This plan gets you one thing by 27 November. Your Black Friday ad pages will show real customers using the products on sale.

It is the late-start version. Our [BFCM UGC strategy](/blog/ugc-strategy-for-bfcm) says BFCM is won in Q3, and that still holds. If it is already late October, here is what five weeks can still buy.

## What the weekend is worth this year

- **$12.9B** — Black Friday, 27 November (Forecast, up 9.2% on 2025)
- **$15.1B** — Cyber Monday, 30 November (Forecast, up 6.2% on 2025)
- **$47.5B** — Cyber Week, Thanksgiving to Cyber Monday (Forecast, up 7.4%)
- **57.4%** — Share of holiday online spend on phones (Forecast, 1 November to 31 December)

_Adobe Digital Insights 2026 holiday forecast, US online spend, published 28 September 2026. These are forecasts._

The NRF forecasts November and December retail sales up 4.2%, to $1.013 trillion. Last year, 202.9 million people shopped over Thanksgiving weekend, says the NRF. That was a record. Of those, 134.9 million shopped online.

On Shopify, merchants sold $14.6 billion over BFCM 2025, Shopify reports. Sales peaked at $5.1 million a minute at 12:01pm EST on Black Friday. Your landing page has to hold up at that minute.

## What five weeks can and cannot buy

Customer content runs on the customer's clock. An order ships, arrives and gets used. Then, sometimes, someone takes a photo. Then you still need their permission to use it.

That loop does not fit neatly into five weeks. So drop the goal of a big library. Aim for enough proof on the few pages your paid traffic will hit.

### The Q3 plan against the five-week plan
_The Q3 plan is in our BFCM UGC strategy. This piece covers the column on the right._

**Started in summer: The Q3 plan**
Months of collection before the rush.
- ✓ Deep proof across many products
- ✓ Rights cleared with time to spare
- ✓ Fresh posts from the autumn season
- ✗ Too late to start it now

**Started 23 October: The five-week plan**
Narrow and fast, on a few products.
- ✓ Proof on the pages ads point to
- ✓ Posts you already own, put to work
- ✓ A tested, frozen site by 20 November
- ✗ Thin coverage beyond the hero products
- ✗ Rights replies may come too late

## The five weeks at a glance

**From 23 October to Cyber Monday**
1. **Week 1: pick and gather** — Choose three to five hero products. Collect the customer posts you already have. (23 to 29 Oct)
2. **Week 2: rights and asks** — Chase rights replies. Tag products. Ask recent buyers for a photo. (30 Oct to 5 Nov)
3. **Week 3: place it** — Put proof and video on the pages your ads and emails link to. (6 to 12 Nov)
4. **Week 4: speed and staff** — Test each landing page on a phone. Write the moderation rota. (13 to 19 Nov)
5. **Week 5: freeze** — No theme or app changes. Content swaps only. Test checkout. (20 to 26 Nov)
6. **The weekend: run and capture** — Watch the queue. Log what got clicks. Ask buyers for December. (27 to 30 Nov)
_Each week runs Friday to Thursday, so week 5 ends on Thanksgiving._

| Week | Dates | The job | Done when |

## Week 1 (23 to 29 October): pick hero products and gather what you own

Hero products are the three to five your Black Friday ads and emails will push. Pick them by ad budget, stock depth and margin. Every other job in this plan narrows to them.

- **Count what each hero page shows today.** Customer photos, videos and reviews with photos. Note the date of the newest one.
- **Search for posts you already have.** Tagged posts, hashtag posts, photo reviews and Google reviews often sit unused.
- **Send rights requests the day you find a post.** Creators reply on their own time. Start that clock now.
- **Rank the posts.** Product in use, at real size, in good light. Those go near the buy button later.

We make Idukki, so here is where it fits. It [collects posts](/collect-ugc) from Instagram, TikTok, YouTube, Facebook, Pinterest, X, LinkedIn and Threads. It also pulls Google Reviews, Trustpilot, TripAdvisor and Judge.me. Rights requests go out from the same queue through [rights management](/rights-management).

## Week 2 (30 October to 5 November): rights, tags and one ask

- **Chase each open rights request once.** Then set a cut-off. No reply by 12 November means you do not use it.
- **Tag every cleared post to the product it shows.** That makes the post shoppable on any page.
- **Ask recent buyers of hero products for one photo or short clip.** Pick people who have had it a while.
- **Use an on-site upload link for the ask.** Put the consent wording on the upload form itself.
- **Keep the ask short.** One product, one question, one link. Name the product in the subject line.

Expect a small return from the ask. The posts that do arrive are fresh, which suits a Black Friday page. Anything that lands after 20 November goes into the December plan below.

> **Do not fill the gap with fake proof:** Staff photos posed as customers, or invented reviews, cost more than a thin gallery. If a hero has no customer content, show its rating and best written reviews instead.

## Week 3 (6 to 12 November): put proof where the ads land

List every URL your Black Friday ads and emails will link to. Many point to a collection or a custom landing page. Those pages need proof too, and they often have none.

- **Near the buy button:** star rating, review count and one strong customer photo.
- **Below the fold:** a [shoppable gallery](/widgets) of the tagged posts for that product.
- **One video:** a short customer clip with the product tagged. See [where to place shoppable video](/blog/where-to-place-shoppable-video).
- **On collection pages:** one gallery across all hero products. A browsing shopper sees them in use.

Singles Day falls on Wednesday 11 November. If you run any offer that day, treat it as a dress rehearsal. Watch the new pages under real traffic and note what breaks.

**Customer proof: Theater.** +20% conversion. Week 3 sets up the same thing. Customer content sat next to the buy button, in an A/B test.
_Controlled A/B test. The A/B lift and the lifetime widget figures are separate measures. Proven revenue counts only orders that followed a widget add-to-cart._

## Week 4 (13 to 19 November): speed check and moderation staffing

Adobe forecasts that phones will carry 57.4% of holiday online spend. So test on a phone first.

- **Run PageSpeed Insights on the Mobile tab.** Do it for each landing URL with every widget switched on.
- **Aim for an LCP of 2.5 seconds or less.** That is web.dev's "good" threshold for the main image.
- **Switch off what the page does not need.** A pop-up, an old pixel, a second reviews widget.
- **Self-hosted store?** On WooCommerce or Magento, ask your host what traffic your plan handles.

Page slow? Our guide to [why a Shopify store is slow](/blog/why-is-my-shopify-store-slow) walks through each likely cause. It takes about 20 minutes.

Then write the moderation rota for Thursday to Monday. New posts and reviews arrive during the rush, and someone has to approve them.

- **Who approves new posts each day**, with a name and a phone number.
- **How fast a bad post comes down.** Agree a time, such as within the hour.
- **Who can pause a gallery** if something goes wrong at 2am.
- **Build the Cyber Monday version now.** New headline, new deadline, same proof. Schedule the swap.

Idukki has a [moderation queue](/moderation) for this. Any tool works if one named person owns it each day.

## Week 5 (20 to 26 November): the freeze

From Friday 20 November, stop changing the site. No theme edits, no new apps, no new widgets. Content swaps inside tools you already run are fine.

- **Approve the last batch of posts by Wednesday 25 November.**
- **Test checkout on a phone, end to end,** with the real Black Friday discount code.
- **Check every ad URL once more.** A typo in a link sends paid traffic to a 404.
- **Confirm the Cyber Monday swap is scheduled** for the start of Monday 30 November.

Thanksgiving is Thursday 26 November. Adobe counts Cyber Week from that day to Cyber Monday.

## The weekend (27 to 30 November): run it, and capture December

During the weekend your job is to watch and record. The site is frozen. The proof is live.

- **Check the moderation queue each morning and evening.**
- **Screenshot each landing page on a phone each day.** Next year's planning starts from these.
- **Note which posts and videos got clicks and add-to-carts.** Idukki's [analytics](/analytics) report this per post.
- **Schedule the post-purchase ask** to go out after delivery for every Black Friday order.

Those buyers' photos become December proof. Green Monday falls on 14 December and Super Saturday on 19 December. Both are worth a fresh gallery.

Returns come next. The NRF and Happy Returns found retailers expected 17% of 2025 holiday sales to come back. Read the return reasons for each hero product. A customer photo showing true size may answer the top one.

### FAQs

**Q: Is five weeks enough to collect UGC for Black Friday?**

A: Enough for a few products, if you start with posts you already have. A deep library across the catalogue takes months. Narrow to three to five hero products.

**Q: What if a hero product has no customer content?**

A: Show its star rating, review count and best written reviews near the buy button. Ask its recent buyers for photos. Never stage fake customer photos.

**Q: Which pages need social proof first?**

A: The exact URLs your Black Friday ads and emails link to. Those are often collection or custom landing pages, and they often have no proof at all.

**Q: When should I stop changing my store before Black Friday?**

A: This plan freezes theme, app and widget changes from Friday 20 November. That leaves a week to fix anything the freeze uncovers.

**Q: Should I add new apps in November?**

A: Only in weeks 3 and 4, and only after a mobile speed test. Nothing new goes in after 20 November.

**Do this today:** Write down your three to five hero products. Next to each, write the URL your Black Friday ads will point to. Then count the customer photos on that page. The lowest count is your week 1 job.
