# BFCM UGC gallery triage: a 72-hour checklist before the carts spike

We make Idukki for shoppable UGC on Shopify PDPs—here is how to triage your gallery in the last 72 hours before BFCM without breaking rights or page speed.

Black Friday traffic does not wait for your creative team to “find something better.” In the last 72 hours before BFCM, your UGC gallery is either a conversion asset or a liability: wrong SKU tags, expired rights, clips that stall the PDP, or proof that contradicts your offer copy. This checklist assumes you already collect customer video and photos somewhere—Instagram saves, a review app, a spreadsheet from a competition, or a shoppable gallery on product pages. The goal is triage, not a rebrand.

**Quick answer**

- Each shortlisted clip has a rights status: owned, licensed, or “organic mention only—do not embed.”
- Competitions and DM reposts have written permission stored where ops can find it—not in one person’s inbox.
- Clips used in paid social have the same rights tier you need for on-site embed (they are not automatically interchangeable).

## What “triage” means for holiday UGC

Triage is not curating your prettiest grid. It is matching **proof to intent** on your highest-traffic PDPs and checkout-adjacent pages.

| Priority | Page type | UGC job |
| --- | --- | --- |
| P0 | Top 20 revenue SKUs | Show the product in real use, tagged correctly |
| P1 | Gift bundles and sets | Show unboxing and “who it is for” |
| P2 | New launches with thin reviews | Borrow adjacent SKU proof only with clear labeling |
| P3 | Blog and landing pages | Reuse email-safe clips, not net-new edits |

If you only have three hours, spend them on P0. Everything else is bonus.

## Hour 0–24: inventory and rights pass

Before you swap a single tile, export a list of every clip you might show on a PDP during BFCM.

**Rights and compliance checklist**

- Each shortlisted clip has a rights status: owned, licensed, or “organic mention only—do not embed.”
- Competitions and DM reposts have written permission stored where ops can find it—not in one person’s inbox.
- Clips used in paid social have the same rights tier you need for on-site embed (they are not automatically interchangeable).
- Disclosures match how you use the clip (on-site social proof vs ad vs email). See [FTC and UK fake-review rules for Shopify stores](https://idukki.io/blog/fake-reviews-law-in-2026-the-ftc-rule-and-the-uk-ban-for-shopify-stores) if you are mixing incentives with testimonials.

**SKU accuracy checklist**

- Variant shown (color, size, shade) matches the PDP variant selector default for BFCM.
- Out-of-stock variants are not the hero frame in the gallery.
- Bundle SKUs show the bundle, not a single line item unless you label it.

Idukki is built around tagged, shoppable UGC on Shopify PDPs—we are honest that rights logging is still your job; the gallery just makes bad tagging visible faster when traffic hits.

## Hour 24–48: PDP placement and performance

Peak week is the wrong time to experiment with a new widget. If you already run shoppable video, reorder and retire—not reinstall.

Walk your [Shopify product page checklist for 2026](https://idukki.io/blog/shopify-product-page-checklist-for-2026-20-checks-top-to-bottom) on five hero SKUs:

- Gallery loads without layout shift on mobile (test on a mid-range Android, not only your iPhone).
- First interactive frame appears before the fold on your median PDP template.
- Autoplay is off or muted-by-default where your theme requires it.
- Each shoppable hotspot resolves to the variant you intend to sell during the promo window.

Use [engagement analytics](https://idukki.io/docs/engagement-analytics) if you have prior-year data: promote clips with completed views and clicks, demote clips that get taps but bounce (often a shade or sizing mismatch).

## Hour 48–72: offer alignment and backup clips

Your BFCM offer copy will change hourly. UGC should reinforce **what the customer receives**, not the exact percentage off (which dates quickly in screenshots).

**Message alignment**

- Clips do not show pre-promo prices in persistent on-screen text unless that price is still true.
- Shipping cutoffs mentioned in UGC match your banner and cart messaging for the week.
- “Limited edition” items in UGC are still in stock or marked sold out on the PDP.

Prepare a **backup row**: five clips per P0 SKU that are rights-cleared but not yet live. If a creator asks for removal or a clip gets flagged, you swap instead of leaving an empty gallery during peak.

## Roles: who does what in 72 hours

| Role | Focus |
| --- | --- |
| Ecommerce lead | P0 SKU list, offer truth, stock |
| CRM / email | Clips approved for email weight and Gmail clipping rules (pair with your next send test) |
| Paid social | Separate export for ads—do not assume PDP embed rights |
| Support | FAQ on shade/size from recurring UGC questions |

If you are a team of one, run the checklist top to bottom on P0 only, then delegate one backup clip per SKU to a VA with a explicit “do not publish without rights green” rule.

## What to stop doing in the last 72 hours

- Launching a brand-new UGC competition (you will not clear rights in time). Run competitions **before** peak; use [how to run a UGC competition that fills your gallery](https://idukki.io/blog/how-to-run-a-ugc-competition-that-fills-your-gallery-online-and-in-store) on a January calendar instead.
- Re-encoding every video by hand unless your CDN or app is failing—fix the worst three PDPs first.
- Pulling random Instagram posts onto PDPs without SKU tags “because they look festive.”

## After BFCM: one hour that saves next year

Block 60 minutes in the first quiet week to log: which clips ran on which SKUs, click-through, and any rights issues. That log feeds [plan BFCM 2027 now](https://idukki.io/resources/plan-bfcm-2027-now) and stops you from re-discovering the same gaps next October.

Questions on tagging, widgets, or analytics during triage: [Idukki help](https://idukki.io/help) is the fastest path—we would rather you ship a smaller, clean gallery than a large messy one.

**Bottom line:** In the last 72 hours, protect revenue SKUs with rights-cleared, correctly tagged UGC, fix performance on those PDPs only, and keep backup clips ready. Everything else waits until January.
